What August actually does to a file.
The Obon week in mid-August is the single hardest week in the calendar to move a group through — shinkansen reserved seats sell out weeks ahead, expressways gridlock, and rates in the countryside peak while Tokyo empties. The festivals in Tohoku the first week are, in exchange, among the best in Asia.

The demand you are competing with.
August is the one month where you are competing with the entire Japanese population rather than with other agents. The school holiday runs the whole month, a public holiday in the second week pulls the front edge of Obon forward, and the Obon days themselves empty the cities into the countryside — so rural inventory peaks exactly as urban inventory softens. Summer high-school baseball fills hotels around the Kansai for its run. Domestic operators hold the festival cities in the north and the coach fleet with them. The only genuine release is Tokyo and Osaka mid-month, when the business traveller has gone home and city rates briefly make sense.

- Aomori, Akita and Sendai in the first week — the three great northern festivals inside one rail loop, held a year out
- Tokyo mid-month with day trips to Nikko or Hakone — the city is empty and cheap exactly when the country is not
- Hokkaido's east, Kushiro and Shiretoko — cool, uncrowded and the one place an August walking file is comfortable

Should we sell August at all?
Only deliberately. It is the hardest month in the year to deliver well — peak heat, the heaviest domestic movement of the calendar, and rates that behave like a peak season without the weather to justify them. What August does have is the finest festival week in Asia in its first seven days and the north and the mountains for everything after that. If a client is fixed on August for school-holiday reasons, build to those two facts and say plainly what the month is not.
Practically, what does Obon do to a group on the ground?
It moves the country in both directions at once and takes the flexibility out of the file. Reserved shinkansen seats are gone within days of the booking window opening, expressways run at walking pace, rural ryokan price at their annual peak with minimum stays attached, and small museums, workshops and family-run restaurants close for the week without notice. Fly the long legs, confirm every supplier's own holiday dates in writing, and build the itinerary to sit still rather than to travel.
The northern festivals sell out. How far ahead is far enough?
A year, and for the good hotels in the festival cities more than that. Aomori, Akita and Sendai have modest room stock and the festival dates are fixed, so the inventory is taken by domestic tour operators on standing allocations long before an inbound enquiry appears. If you are late, base the group at a distance and run in by rail, or buy reserved grandstand seating and accept a hotel in the next city — both are better than losing the file.
